The Dead Links I Went Hunting For on My Competitors' Own Sites
I was sitting with a link builder in our Tangier office, both of us staring at a spreadsheet of two hundred outreach targets for a Casablanca e-commerce client, an online kitchenware retailer trying to climb out of page three for anything that mattered. She had sent sixty emails that week using a template that started with "I came across your excellent article." Two replies. Zero links. I asked her to stop sending for a day and let me look at what we were actually offering people in return for a link, and the honest answer was nothing. We were asking strangers for a favor and calling it a pitch.
The Mistake That Made the Fix Obvious
The templated approach fails for a reason that is embarrassing once you see it. A site owner has no incentive to help a stranger. Flattery about their "excellent article" does not fix anything on their end, it just adds one more email to ignore. We had spent three weeks running a volume game and had almost nothing to show a client who was paying $2,400 a month for exactly this kind of work.
So I asked a different question. Instead of "who might link to us," I asked "who already has a problem we can solve." That is the entire idea behind , and I had known about it for years without actually running it properly, because it sounded slower than mass outreach and my team defaulted to whatever felt fastest.
We pulled a list of the client's top eight competitors in the cookware space and ran their most-linked resource and guide pages through a backlink checker, looking specifically for outbound links pointing at dead pages. A broken link building walkthrough Ahrefs published gave us the exact filter settings to speed this up, checking outbound link status alongside referring domain counts so we could prioritize pages that already had real authority feeding into them.
We found forty-six broken outbound links spread across twelve resource pages, things like "Best Kitchen Tool Guides" and "Cookware Care Roundups" published by cooking blogs and home magazines, all still earning backlinks themselves even though a chunk of what they linked out to had gone dark. Old manufacturer pages that got restructured. A retailer guide that vanished in a site migration. Content that used to be genuinely useful and was now just a 404 sitting on an otherwise healthy page.
Before contacting anyone, we built the replacement first. Not a thin page hoping to catch scraps of authority, an actual guide covering what the dead page used to cover, done properly, with our client's product knowledge baked in since they had been in the kitchenware trade for over a decade and knew things a generic writer would not.
What Changed the Reply Rate
Twenty-one of the forty-six broken links were on pages where our new guide was a genuinely better fit than what used to be there. For those twenty-one, I wrote to each site owner individually. Not a template with a name swapped in. I named the specific dead link, the specific paragraph it sat in, and explained in two sentences why the replacement covered the same ground plus what had changed in the category since. No mention of the client by name in the first message. Just: here is a broken link on your page, here is something that would fix it for your readers.
Eleven replied with a yes and updated the link within the month. A twelfth came back three weeks later after apparently forgetting, then updated it anyway. That is roughly half the personalized batch converting, against two replies out of sixty on the templated batch we ran before switching approach.
The math that mattered to the client was not the link count on its own. It was where those eleven links sat: on pages that had been ranking and earning their own backlinks for years, in front of an audience already reading about kitchenware, not a random directory nobody visits. The client's core category term moved from position 34 to position 9 over the following ten weeks, and broken link building was not the only factor, but it was the one new variable in a campaign that had been flat for a month before it.
Where This Method Breaks Down
It is not free of downsides worth naming, and I tell every client this before we start:
It only works in niches with enough aging published content to have accumulated real link rot. A brand-new industry will not have much to hunt through.
It only works if you build the actual replacement before you send a single email. A broken link with no fix ready is not an offer.
It is slow by design. Twenty-one personalized pitches took longer to write than sixty templated ones, and that is exactly why it worked.
A Search Engine Journal guide to link building outreach makes the same point from a different angle: a pitch only works when what you are offering solves a real problem for the person receiving it, and a broken link with no ready replacement is not an offer, it is more homework for someone who already ignored your first email.
I have since run the same method for a logistics client based in Dubai and, on a smaller scale, for a client entering the US market, and the reply rate holds steady wherever there is enough published content in the niche to have accumulated real link rot. What does not change is the order of operations. Build the fix before you send the email, and be specific about the exact broken link you found, never a general "I noticed your site could use fresh content" line that reads like it was sent to five hundred people, because it usually was.
The part that stuck with me most is how unglamorous the actual work is. Nobody on the team wanted to spend two days crawling competitor resource pages for dead links when a mass email blast felt like progress. But that grinding, unglamorous audit is exactly the kind of work a digital marketing agency gets paid to do so a client does not have to, and it beat the fast option by a wide margin once we actually tried it properly.
If your outreach keeps landing in the same ignored inbox everyone else's does, it is usually a pitch problem before it is a volume problem. That is the kind of thing we dig into as a digital marketing agency working with clients across Morocco, the United States, and Dubai, at rhillane.com.
